Why the best AI coders think before they prompt

You’ve burned 3 hours and $50 in AI credits… and you’re further from done than when you started. Sound familiar?

Here’s the uncomfortable truth: the problem isn’t AI. It’s that you skipped strategy.

“You can’t walk two paths at the same time.” That’s the simplest explanation of strategy I’ve ever heard, and it came up during our latest WDS Session. We were diving into what strategy actually means – and why so many teams confuse it with something else entirely.

Strategy is the road you choose to reach your vision. Not the destination itself. Not the individual steps. The road.

Here’s the thing most people get wrong: You can’t have “strategies” – plural. You have one strategy. Sure, it can have different parts and components, but fundamentally it’s your singular path forward. The moment you try to pursue multiple conflicting strategies, you’re essentially standing still while pretending to move.

Think of it like climbing a mountain. Your vision is reaching the top. Your strategy is the specific route you’ve chosen to get there – maybe the north face, maybe the eastern trail. Your plan is the waypoints and milestones along that route.

The hidden value of strategic thinking

Here’s something that doesn’t get talked about enough: the act of strategic thinking is valuable in itself.

When your thinking is clearer and more structured, everything downstream improves. You spend your resources more effectively. You make better decisions faster. You stop wasting time on activities that don’t actually move you toward your goal.

In the age of AI agents and automation, this matters more than ever. Every minute you spend in productive, strategic AI sessions becomes exponentially more valuable when you actually know where you’re going.

The question isn’t whether you have a strategy. The question is whether your strategy is conscious and intentional – or just whatever path you happened to stumble onto.

The three levels of thinking: Why, How and What

One of the most powerful things you can do is separate your thinking into distinct levels. This isn’t just organizational tidiness – it fundamentally changes the quality of your decisions.

  • Why = Vision – The purpose, the destination, the reason you’re doing any of this in the first place
  • How = Strategy – The approach, the chosen path, the way you’ll get there
  • What = Tactics/Planning – The actions, the steps, the concrete things you’ll do today and tomorrow

Why does separating these matter so much?

  • Meetings become productive. When everyone knows which level you’re discussing, conversations stay focused. You reach alignment faster because you’re all talking about the same thing.
  • You spot opportunities for alignment. When tactics connect clearly to strategy, and strategy serves vision, every action moves you forward. Your team becomes genuinely productive, not just busy.
  • Adaptation becomes precise. When something needs adjustment, you know exactly which level to work on. Small course corrections at the tactical level, strategic pivots when the path needs changing.
  • Teams gain autonomy and momentum. When everyone understands the why and the how, they can figure out the what themselves. Decisions happen faster. People feel empowered.
